For a long stretch, raw material procurement could be run on habit. You knew your suppliers, prices moved slowly, and lead times were predictable enough to plan around. That era is over, and the teams still operating on habit are the ones getting caught out. To stay competitive, manufacturers are turning to the best inventory software solutions to gain real-time visibility, improve procurement decisions, reduce supply chain risks, and adapt quickly to market volatility.

Start By Segmenting What You Buy

Not every material deserves the same strategy, and treating them alike is why procurement teams run out of time for the things that matter. Split your spend two ways: by value, and by supply risk.
High-value, high-risk materials — the ones with few suppliers, long lead times, or volatile pricing — need relationship management, contracts, and genuine forecasting. High-value, low-risk items are where you push on price and consolidate volume. Low-value, high-risk items are the sleeper problem: cheap components with one supplier that can stop your entire line. Those need buffer stock or a second source, and the cost of both is trivial relative to the downtime they prevent.
Low-value, low-risk items should be automated to the point where nobody thinks about them. If your senior buyer is manually raising POs for fasteners, that’s a process problem.

Fix The Forecast Before You Fix The Sourcing

Most procurement pain traces back to demand signal quality. If purchasing receives requirements that change weekly, no sourcing strategy will save you — you’ll be paying expedite premiums regardless of how good your contracts are.
Give suppliers a rolling forecast even when it’s imperfect, and be explicit about which portion is firm and which is indicative. Suppliers plan their own capacity and raw material buys off your signals. A supplier who trusts your forecast will hold stock for you. A supplier who’s learned your forecast is noise will quote longer lead times to protect themselves, and you’ll wear it.

Contract Structures That Absorb Shocks

Fixed-price annual contracts feel safe and often aren’t — suppliers price in their own risk premium, and if the market moves hard they’ll come back to renegotiate anyway. Index-linked pricing tied to a published commodity benchmark is usually more honest for both sides and removes the annual negotiation theatre.

Contract Structures That Absorb Shocks
For genuinely volatile inputs, consider volume commitments without price commitments, or price bands with shared movement above and below a threshold. The goal is a structure that both parties can live with when conditions change, because the alternative is a contract that gets abandoned exactly when you need it.

Build in The Visibility

You cannot manage what you can’t see. Know your tier-two exposure — not just who supplies you, but who supplies them. Track supplier on-time delivery and quality as data, not impressions. Monitor lead time trends, because lead times creep upward long before anyone announces a problem.
ticktick.ai connects procurement to live BOM and production requirements, so buyers work from actual demand rather than a spreadsheet snapshot, and lead time or price movements surface as alerts against the specific orders they affect.
